Sapling
When your brand and story aren’t keeping up with the business you are building
Founder-to-founder. Three layers. Built around your specific conditions.
Maybe you are preparing for a raise, or trying to get your first serious customers through the door. Maybe you’ve built something genuinely good but can’t work out why awareness isn’t growing. Or maybe you’ve got further than they expected, on the strength of the idea and the force of your belief, but things are starting to falter and they’re not sure why.
You need focused, experienced strategic attention. Direct work with people who’ve built brands from the inside of complex, innovative businesses, and know what it actually takes.
From £2,300
You’ve grown on belief and hard graft. Now you need a story that lands in the right places.
Most founders at this stage have achieved something real. They’ve validated an idea, attracted early customers, raised initial funding, or built a product that works. They’ve done it through force of conviction, and that conviction is real and worth protecting.
But conviction alone gets harder to sustain as the conversations get bigger. The investor who says “I don’t quite understand the positioning.” The customer who needs a clearer story before they’ll sign. The talented hire who asks what the company stands for and gets a different answer from every founder in the room.
These aren’t product problems. They’re brand problems. And brand problems don’t fix themselves by adding more features or another round of content. They fix when you stop and do the strategic root work that somehow got lost in the speed to reach the next product milestone.
Sapling is that root work. Done properly. With people who’ve been where you are.
Founder to founder.
Ruth and Richard Palmer built D3O, a material nobody had heard of, in a category that didn’t exist, into a globally recognised technology brand. They understand the specific pressures of building something genuinely new: the investor conversations that don’t land, the positioning that shifts with every pitch, the gap between how good the product is and how well the brand communicates that.
When you work with Palmer&Co at Sapling level, you’re not briefing a consultancy. The questions are different. The challenge is more direct. And the solutions are built around your specific conditions.
All clients start at layer 2 minimum.

Understand the ground before you plant anything. If you skip this stage, you’ll need to complete the research yourself with Layer 2.
The strongest brand strategies are built on real customer understanding, not assumptions, however well-informed. If you haven't yet done the deep customer research that grounds your positioning in reality, this optional layer does it for you.
We create an ecosystem map of your market and carry out 3 customer interviews using our anthropological research approach - the kind of listening that reveals not just what customers think, but why they behave the way they do, what language they use to describe their own problems, and what they'd pay for if someone could actually deliver it.
You receive a research deck highlighting key insights, customer language, and specific recommendations that feed directly into your Layer 2 Brand & Business Strategy work.
Already have strong customer research? Layer 1 can absolutely build from what you have. This layer is for founders who want the foundations of their strategy grounded in evidence rather than instinct - or who want a second opinion on assumptions they've been carrying for a while.
We'd recommend it for founders who are entering a new market, pivoting significantly, or building something genuinely category-creating where customer assumptions are particularly hard to test from the inside.

The roots are established. Now grow what surrounds them.
A brand strategy without an ecosystem plan is a seed without soil. This layer takes everything built in Layers 1, 2, 3 and 4 and turns it into a living network - the relationships, stories, partnerships and presence that carry your brand further than you can reach alone.
What we build together:
Ecosystem Map We map the full landscape of your brand's potential relationships - customers, partners, communities, platforms, advocates, and allies. Not a contact list. A living picture of who exists in your orbit, what connects you, and where the most fertile ground for growth actually is.
Partnership Priorities From the map, we build a quarterly partnership plan - specific relationships to cultivate, in a specific order, with a specific understanding of what you have to trade. Because the strongest ecosystems aren't built on asking. They're built on genuine exchange. We'll identify what you bring that others need, and who brings what you need in return.
Story Architecture Built from the manifesto developed in your Brand DNA, we create a suite of stories designed to travel - across channels, through partners, via advocates. Each one rooted in your belief, shaped for a different context, and specific enough that the people who carry them carry them accurately.
Event & Presence Strategy Where should your brand show up - and how? We map the events, communities and platforms worth investing in, identify cost-effective ways to build presence (including opportunities to share a partner's platform or stand), and help you decide what to own, what to join, and what to skip entirely.
Your Demonstration Every ecosystem brand needs a moment - a demonstration that makes the belief visible and impossible to ignore. We help you find and build yours: the equivalent of hitting yourself with a shovel (D3O), the thing that makes what you stand for undeniable without requiring explanation. Something you can share, your partners can share, and your customers can carry into rooms you would never get into.
Advocacy Framework Who are your potential apostles - the people whose story your brand enhances? We identify them, help you understand what they need to advocate effectively, and build the conditions that turn satisfied customers into genuine believers.
Layer 5 is sequential - it builds on the brand strategy, personality and identity established in Layers 1, 2, 3 and 4. All clients start at Layer 2, Layer 1 optional.

Who this is for.
You’ve raised angel investment or early funding and need to sort out your brand and story before the next, harder conversation
You have a product that works but positioning that keeps shifting, and you’re not sure which version of your story is actually true
You’re getting meetings but not closing them, and you suspect the issue is how you’re telling the story
You’ve built something genuinely new and struggle to explain why it matters, not just what it does
You want to do this work with founders who’ve built from the same position
Why Ruth & Richard?
Ruth and Richard Palmer built D3O, a material nobody had heard of, in a category that didn’t exist, into a globally recognised technology brand. They didn’t do it with advertising. They did it with belief, story, and a clear understanding of the ecosystem they were building within.
